  • Weekly Update #66: Building a Company That Runs Without You
    Sep 25 2026

On this Weekly Update of Trades Talk, Justin White is recording from the backyard on a milestone day. For the first time in eleven years, he is sitting out K&D's quarterly strategic planning session on purpose, and he pulls back the curtain on why stepping out of the room is exactly what the team and the ten year vision need.

It is part behind the scenes, part playbook for any owner trying to build something bigger than themselves.

    In this episode:

The quarterly planning session Justin skipped on purpose after 44 in a row, and why Why geographic expansion, not more trucks, is K&D's biggest growth lever from here The robotics as a service playbook Joe Langton refuses to gatekeep What Ramp's latest data says about how companies are really spending on AI

Justin gets into the robotics as a service model that can add a whole new division to your business, and the five year fixed price contracts that make private equity pay attention. He closes on where AI spend is actually heading, straight from Ramp's newest numbers.

Whether you are trying to build a business that does not depend on you, or just staying ahead of where the trades are going, this one is a real look inside the climb.

  • Joe Langton: The Electrician Who Built the Largest Robotic Mowing Operation in America
    Sep 23 2026

This week on Trades Talk, Justin White sits down with Joe Langton, CEO of Langton Group and founder of Automated Outdoor Solutions (AOS). Joe went from 11 years as a union electrician to running a 186-employee full service landscape, snow, and construction operation, and along the way built one of the largest robotic mowing fleets in the country (roughly $7 million in deployed robots across residential, commercial, and golf).

Joe is one of the loudest, most tactical voices in landscape automation, and this conversation is a masterclass in the operational reality of running robots at scale. No manufacturer hype, no theoretical demos, just the numbers, the mechanics, and the honest costs.

    In this episode:

    • The full journey: 11 years as a union electrician, side job that turned into Langton Snow Solutions, the pivot into landscape maintenance for Costco and Walmart in 2005, and the accidental discovery in 2016 of the Husqvarna 450X that Joe mistook for a commercial Roomba on carpet
    • The AOS model: a "fractional CTO for golf courses," multi-brand ecosystem (Kress, Husqvarna, Echo, Segway, Sunseeker, Nexmo), and why Joe insists on being brand agnostic instead of loyal to any single manufacturer
    • Golf course automation in practice: the ball wash management system Joe imported from the UK and re-engineered for US voltage, and the exact pricing math ($14.88/hr for two pickers + ball wash, or $4.80/hr per operation and $20/acre for the superintendent)
    • The infrastructure problem nobody is talking about: 12 of Langton's 28 mowing crews are electric, and Joe is out of power. ComEd wants to install a 3,000 amp service, but until then, half his electric equipment is charging at the AOS dealership
    • The coming default wave: banks and PE do not yet know how to underwrite robotic capex, the default rate on electric equipment is rising, and Joe's advice to trade CEOs is to separate their robotics division in their P&L now so they can actually get financed

Joe's trade secret is direct. If you are going to ask someone else to do it, you have to do it yourself first. Otherwise you build the entire model on a false foundation.

If you are a trades operator watching automation vendors slap AI stickers on the same tools, a CEO wrestling with whether robotics really pencils inside a service business, or a leader trying to figure out how to actually finance and deploy this equipment at scale, this one is required listening.

  • David Meltzer on Why 80% of Your Work Is Losing You Money
    Sep 16 2026

This week on Trades Talk, Justin White sits down with David Meltzer, legendary entrepreneur, speaker, and former CEO of the most notable sports agency in the world. David lost more than one hundred million dollars and went bankrupt, then built it all back with two coaches, a set of non-negotiables, and a mission to help over one billion people be happy.

His message to the trades is direct: most contractors lose money on eighty percent of their work because they never get comfortable charging what they are worth. In this fast, high energy conversation, David unpacks how to fix that, and how the way you sleep, think, and show up decides everything else.

    In this episode:

Why eighty percent of the work most contractors take is quietly losing them money The two coaches David hired after losing everything, and why one was for sleep How two minutes a day beats two hours on a Saturday The simple daily conversation that turns strangers into buyers for life

David's trade secret is a single question you can ask everyone you meet, and it can send more than a hundred buyers your way every month. Whether you are burning out, undercharging, or just ready to think bigger, this one will change how you value your time, your work, and yourself.

David offered to send his book free to any tradesperson who reaches out. Email him at David@dmeltzer.com.

  • Weekly update 65: the Kress 60-inch Voyager demo
    Sep 19 2026

The future of landscaping is already here, and it starts with the 60-inch Voyager that maps faster, stripes cleaner, and frees crews to do higher-value work. If you lead a landscape company, care about automation, or are trying to make AI actually useful in the field, this is the episode you need right now. Justin White takes you inside a live Kress Voyager demo and shows what changes when robotic mowing stops being a novelty and starts becoming an operating advantage. You’ll hear how manual mode makes the machine feel surprisingly familiar to crews, why the 60-inch platform is a major leap in speed and coverage, and how early adoption turns painful first-year learning into a real competitive edge. You’ll discover:

    • Why mapping once and reusing that boundary changes field production
    • How manual controls make the 60-inch easier for teams to trust and use
    • Why robotic mowing is about more than mowing—it’s about data, consistency, and better property decisions
    • How AI and robotics can help landscape companies fight inflation, improve margins, and raise quality
    • Why structured data, not flashy tools, is the real foundation for useful AI

Justin also breaks down the bigger opportunity around AI in the landscape industry, from using one trusted model well to avoiding the trap of spreading your business across too many tools. He shares what he’s seeing through live demos, the growing demand for autonomous mowing, and why companies that start learning now will be ahead when the technology matures further. This episode also looks ahead to the AI conversations happening at Elevate, the National Association of Landscape Professionals event, plus what it means to build a real “source of truth” for business data before layering in automation. If you want practical innovation, not hype, this one is packed with it. Perfect for landscape operators, business owners, field leaders, and anyone trying to turn robotics and AI into real-world ROI.

  • Weekly Update #64: Why Now Is the Best Time Ever to Be a Founder
    Sep 11 2026

On this Weekly Update of Trades Talk, Justin White runs the show like a newsroom, rapid firing the biggest headlines hitting the trades and the wildest month yet in artificial intelligence. From a two billion dollar garage door exit to an Anthropic researcher sounding the alarm, there is a lot to unpack.

It is part industry briefing, part gut check on where the smartest operators are placing their bets heading into 2027.

    In this episode:

Why Tommy Mello's reported $2 billion A1 Garage Door exit should change how you set goals The Anthropic researcher who walked away from millions, and the warning he left behind Is your website ready for an AI agent to book the job on your customer's behalf? The compounding math behind K&D's $100,000 minimum wage moonshot

The thread running through all of it is the moonshot. Justin breaks down the simple compounding math behind K&D's goal of a billion dollar platform and a $100,000 minimum wage by 2035, then challenges you to say your own big goal out loud to someone you love in the next 48 hours. Silence only creates uncertainty, and clarity is how you get a team marching in one direction.

Whether you are chasing a huge vision or just trying to keep up with the AI headlines without drowning in them, this one will light a fire under you.

  • Jack Jostes: The Follow-Up System That Turns Old Bids Into Booked Jobs
    Sep 9 2026

This week on Trades Talk, Justin White sits down with Jack Jostes, founder and CEO of Ramblin Jackson, the snow and landscape exclusive marketing agency, host of The Landscaper's Guide podcast, and author of the new book The Landscaper's Guide to Direct Response Sales and Marketing. After 17 years building marketing systems inside the green industry, Jack lands on one core belief: the company that actually follows up is the company that wins.

Jack and Justin get tactical on why most contractors are sitting on a goldmine of unclosed bids, how to define your Hell Yes customer and build your entire marketing engine around them, and why it can take up to 18 touches to close a sale. They dig into multi-touch follow-up campaigns, using AI without losing the human touch, and the seasonal gold mining moves that fill your shoulder season schedule.

    In this episode:

The Hell Yes customer: how to define your ideal lead and build your whole marketing engine around them, and how one contractor niched into HOAs and grew from $750K to over $5M

Direct response vs brand awareness: why measurable, repeatable follow-up beats being the best company in town, and why closing can take up to 18 touches

Gold mining your database: how a single Call Jam session of calling old, unclosed bids can fill next week's schedule, something Justin says works about 90 percent of the time

Multi-touch, multimedia follow-up: landing pages, QR postcards, cold email, LinkedIn, and real phone calls working together to land a single commercial account

The AI plus analog balance: automating with a landscape built CRM and engagement scoring while handwritten cards and personal calls do the closing, plus sending prospects a prompt that shapes what their AI learns about your company

Jack's biggest takeaway is simple. Be the one professional who actually follows up. Most businesses are terrible at it, which is exactly why the follow-up itself becomes your edge.

If you are a landscape or trades owner leaving estimates unclosed, buried in manual lead gen, or trying to build a sales engine that runs without you, this one is a playbook you can put to work this week.

  • Weekly Update #63: Fatherhood, Robots, and Owning Your Intelligence
    Sep 4 2026

On this Weekly Update of Trades Talk, Justin White is back after a week off, recording with his newborn daughter asleep right beside him. He opens up on what stepping away from K&D for 60 days has actually felt like, then turns to the forces about to reshape the trades: humanoid robots, AI adoption, and owning your own intelligence.

It is part personal, part strategy session, and a real look at where things are heading into 2027.

    In this episode:

Why building a company that runs without you is far lonelier than anyone warns you Elon's G20 prediction of one billion humanoid robots, and what it means for anyone selling labor The forest and the saplings: why big AI adopters pull away while startups get starved Inside "KD Intelligence," the all knowing AI employee Justin is building to own K&D's data

The throughline is ownership. Own your time, own your data, own your intelligence, because the companies adopting AI now are compounding an advantage the rest cannot catch. Justin's homework is simple: go research the G20 Summit, Sam Altman, and Elon Musk, and start building your own stack today. He also previews the AI experience he and Sean Laux are hosting at NALP Elevate on November 8, which is nearly sold out.

Whether you are a trades owner testing whether your business can run without you, a leader trying to make sense of AI and robotics, or an operator who wants to be ahead instead of behind, this one will get you thinking.

  • Fitz Owen: Why the Best Trades Companies Are Becoming Their Own Insurance Owners
    Sep 2 2026

This week on Trades Talk, Justin White sits down with Fitz Owen from Garnet Captive Insurance. Fitz runs business development for one of the most respected group captive programs in the country, working with trades operators who are done watching their insurance premiums balloon 20 to 30 percent year over year despite running safe, well-managed companies.

Justin brings Fitz on to demystify what a group captive actually is, walk through how K&D just joined Garnet's landscape captive, and unpack the shift from being an insurance customer to being an owner of a for profit insurance company alongside a peer group of the industry's best operators.

    In this episode:

    • Captive Insurance 101: what a group captive actually is, how members become owners of a for profit insurance company, and how premium dollars stay working for the members instead of the carriers
    • The nuclear verdict trap on auto insurance, why 20 to 30 percent annual premium increases are the new normal for well run trades companies, and how the captive breaks that cycle
    • The math on getting paid back: 45 to 50 percent of premium returning via profit distributions in a zero claim year, plus investment income on loss funding, plus distributions starting 18 to 24 months after your first program year expires
    • How the captive rewires safety culture from the inside: telematics, dash cams, real-time claims handling by a TPA that works for you (not the carrier), and the loss control library built into the captive's expense load
    • The peer group inside the captive: ~100 members per program capped at ~150, all in the same industries, sharing operating playbooks alongside the insurance conversation

Fitz's trade secret is simple. Belief in and deep understanding of your product is what separates the operators who win from the ones who just work hard. Whether you are selling landscape services or selling insurance, once you fully understand what you are offering, everything gets easier.

If you are a trades operator watching your auto premium balloon every year, a CEO tired of your insurance carrier winning while you do the safety work, or a leader looking for a peer group of top performers wrapped inside a real financial structure, this one is required listening.
